Define acceptance before running the pilot.
Agree the target hierarchy, mandatory fields, error severity and which decisions require human verification. There is no universal accuracy threshold that fits every product taxonomy.
Build a representative evaluation set.
Include common products, rare categories, incomplete descriptions, local vocabulary and ambiguous units. Have reviewers establish reference labels and resolve disagreement. Keep evaluation examples separate from tuning examples.
A measurement scorecard.
| Measure | Question to answer |
|---|---|
| Coverage | What share of eligible records receives a usable proposal? |
| Completeness | Are required fields populated and valid? |
| Agreement by level | Do category, subcategory, product and variant match the reference? |
| Correction rate | How often must reviewers change proposals? |
| Review effort | How much time does a completed review require? |
Inspect the denominator.
Report excluded and failed records alongside successful ones. Separate accepted records from independently verified records. Break down outcomes by market, category and source quality rather than reporting a single unexplained percentage.
Decide what happens next.
Expand only when the agreed criteria are met. Otherwise identify the failure types, assign changes and rerun a versioned evaluation. Preserve the taxonomy, model configuration and review instructions used for each run.
